What is the Ansoff Matrix?

The Ansoff Matrix organizes growth into four routes: existing products in existing markets, new products in existing markets, existing products in new markets, and new products in new markets. These are market penetration, product development, market development, and diversification. The framework helps identify what must be learned before scaling, rather than prescribing one growth route for every business.

How do the four routes differ?

Market penetration asks how to grow with an existing offer and market. Product development adds a new offer for familiar customers. Market development tests the existing offer with unfamiliar customers or geographies. Diversification changes both product and market, usually adding more unknowns.

The labels are not reliable risk scores. A product extension and a new product requiring unfamiliar manufacturing, channels, and customer behavior can both be called product development while creating very different learning requirements.

How should the matrix guide funding?

Separate extensions with clear economics from meaningful innovations and exploratory tests. Fund uncertain work in stages, define the evidence for the next commitment, and include the effect on existing products and organizational capacity.

Connect the selected route to Hedgehog focus, resource advantage, customer positioning, local economics, and supply readiness. A successful launch does not automatically improve the quality of the portfolio.

Is diversification always the wrong choice?

No. It can be justified when a business brings a credible advantage and can fund the learning burden. The important question is what supports the unfamiliar product-and-market combination and what evidence permits further investment.
