Porter's Five Forces is a framework for examining rivalry among existing competitors, the threat of new entrants, the threat of substitutes, buyer bargaining power, and supplier bargaining power. It asks how industry structure affects the value businesses can retain. It is not a competitor checklist or a precise forecast of profitability.

What does each competitive force examine?
Rivalry examines how established businesses compete. New entrants examine barriers and routes into the market. Substitutes examine different ways customers can meet the same need, including not buying. Buyer power examines customers' or intermediaries' ability to negotiate. Supplier power examines the leverage of providers of important inputs.
Define the industry and customer decision carefully. A specialist challenger may enter a narrow use case without reproducing an established company's full scale. A business with many end customers can still depend on a few powerful channels.

How do the forces become practical recommendations?
Identify where pressure changes price, costs, customer access, or reliability. Strengthen a specific customer benefit, reduce avoidable dependence, or improve the route to market. Connect the response to resource analysis and the Value Chain so it addresses a mechanism rather than a generic call to compete harder.
If an assessment distributes percentages across the five forces, those percentages describe the respondent's relative allocation unless separately measured. They do not establish absolute competitive intensity or audited market conditions.

Questions owners ask
Are competitors and substitutes the same?
No. A competitor offers a rival version of the product or service; a substitute meets the underlying need differently. Both can constrain customer choice and what a business can charge.
